You Can't Put AI on a Junk Drawer

The AI gold rush hits leasing

Every retail real estate tool now has an AI story. The promise is real and specific: read the lease and pull the terms, analyze the rent roll, summarize the deal, flag the risk. One widely cited estimate has AI automating roughly 37% of repetitive back-office tasks in CRE, including lease abstraction and rent-roll analysis.

That is a genuinely useful direction. Reading a lease and extracting the terms is exactly the kind of tedious, error-prone work software should take off a person's plate. The question is not whether AI can help. It is what you are pointing it at.

Garbage drawer in, garbage out

Point AI at a junk drawer and it does not clean the drawer. It reads whatever it finds and answers with confidence, including the wrong things. Ask it for the current rent on a suite and it will happily summarize the rent roll that was emailed a month ago, because that is the file it was given. Ask which LOI terms are agreed and it cannot know that the real change lived in a thread it never saw.

AI does not resolve version confusion. It inherits it. When the proforma exists in three files and the lease abstract is stale, an AI summary is not a fix. It is the same uncertainty, delivered faster and dressed up as an answer. The failure mode of AI on scattered data is not that it refuses. It is that it does not.

AI needs a structured, shared record

For AI to earn its keep on a deal, the data underneath it has to be two things the junk drawer never is: structured and shared.

Structured means the lease terms are fields, not prose buried in a PDF. It means the site evaluation is a weighted scorecard with criteria and numbers, not a spreadsheet whose logic lives in one analyst's head. Give AI structure and it has something real to compute over, compare, and check.

Shared means the record spans the coalition, so the inputs the AI reasons over are current and complete rather than one company's slice. The landlord's terms, the broker's comps, and the analyst's model on one record. That is the substrate a useful AI feature actually needs, and it is precisely what a deal running on email cannot provide.

What that looks like on a deal

Put the deal on a shared, structured record and the AI questions get answers you can trust. The lease terms are itemized, so a summary reflects the current agreement, not last month's. The site evaluation is scored on explicit weighted criteria, so a comparison across candidate sites is grounded in the same axes the team already agreed to. The financial model lives on the deal, so the number an assistant surfaces is the one the coalition is actually working from.

The AI is not doing anything magic here. It is doing ordinary, valuable work on data that is finally clean enough to work on. The intelligence was never the bottleneck. The substrate was.

The honest version

AI is not a shortcut around a messy operation. It is an amplifier. Point it at a structured, shared record and it compounds good work. Point it at a junk drawer and it compounds the chaos, one confident wrong answer at a time.

So before you buy the AI feature, ask what it will be reading. If the answer is a drawer full of emailed spreadsheets and forwarded PDFs, the feature is not the thing to fix first. The substrate is.
